I sometimes draw the PCB directly, without first using gschem, if
I've already built a prototype and the circuit is not too big, or
if I am in a really big hurry.

Of course, having a schematic is very good. You will e.g. get a
netlist for free, which can be used to check that the PCB actually
has all desired connections and nothing else.
